Key Points

  • 01Diageo targets about $1 billion of cost savings over three years
  • 02Restructuring tied to the plan is expected to cost around $1.2 billion
  • 03Company guides to broadly flat organic net sales in fiscal 2027
  • 04North America sales weakness shapes focus on RTDs and Guinness

New turnaround plan under CEO Dave Lewis

Diageo has launched a multi‑year turnaround plan as chief executive Dave Lewis sets out his strategy to reshape the spirits group. The plan is built around significant cost savings, a cautious sales outlook and a sharper focus on priority categories and brands. It is intended to improve profitability while giving the company room to invest in areas of growth.

The group is targeting approximately $1 billion of cost savings to be delivered over three years. These savings are expected to come from changes to the operating framework and work on the supply chain, aiming to make the business leaner and more efficient.

Financial guidance for fiscal 2027

For fiscal 2027, Diageo is guiding to broadly flat organic net sales. This outlook reflects the current challenges in key markets and a measured view of demand as the restructuring progresses. The company is not projecting a rapid rebound in top‑line growth during this period.

Despite the flat sales outlook, Diageo expects organic operating profit to grow in fiscal 2027 at a low‑to‑mid‑single‑digit percentage rate. That guidance includes part of the benefits from the planned cost savings, indicating that margin improvement is a central objective of the program.

Cost savings and restructuring charges

To support the turnaround, Diageo has announced a three‑year savings initiative targeting about $1 billion in efficiencies. The program covers both organizational changes and supply‑chain improvements designed to simplify operations and reduce expenses.

Restructuring linked to these savings is expected to result in around $1.2 billion of one‑off costs. These charges will weigh on reported profit in the near term but are framed as an investment to unlock recurring savings and support future profit growth.

North America weakness and strategic focus areas

North America remains a central focus for the new strategy after a difficult year in the region. Organic sales there fell by about 8.4% in the year to June 30, and Diageo expects North America organic net sales to decline by a mid‑single‑digit percentage in fiscal 2027.

In response, the company is prioritising investment in categories and brands it sees as strategically important. Diageo plans to back ready‑to‑drink canned cocktails, an area of growing consumer interest, and to accelerate investment in Guinness and other core brands to strengthen relevance and improve its product mix.

By combining cost discipline with targeted brand spending, the turnaround plan aims to stabilise performance in weak markets while positioning the portfolio for future growth. The balance between flat sales guidance and expected profit improvement underlines management’s focus on margins during the early phase of the overhaul.

Key Takeaways

  • 01Diageo’s plan prioritises margin recovery over rapid sales growth, with flat 2027 net sales but positive profit guidance.
  • 02The $1 billion savings target and $1.2 billion restructuring bill highlight the scale and intensity of the planned overhaul.
  • 03Persistent weakness in North America is shaping both the cautious outlook and the decision to refocus investment on select categories and brands.
